# The Discount That Didn't Close

You've lived this scene. You knock the price down to get the deal across the line. More than you wanted to. You wait. And then you hear it.

"OK, thanks. Sounds good. We'll let you know when we're ready."

Most of us don't love hearing that. Not because it's hostile. Because it's polite. A no you can work with. This isn't a no. It's a slow nothing. And you've left margin on the table for a deal that didn't even close.

I'm not going to tell you to never discount.

That would be dishonest and I'm not here to lie to you.

But there's a language shift worth making here. Discounting and conceding aren't the same thing, even though most salespeople use the words interchangeably.

A discount is one-sided. You knock down the number. The buyer takes it. That's it.

A concession is mutual. You give something. You get something. The deal moves on terms that work better for both sides.

When you discount, you're transferring margin. When you make a concession, you're trading.

We'll dig deeper into the mechanics of making concessions mutually beneficial in a future piece. For now, hold the distinction and stay with the bigger issue. Whether you call it a discount or a concession, the question isn't whether you'll do it.

The question is whether you'll regret it.

The path of least resistance

Most salespeople get caught the same way. Discounting becomes the first lever they reach for, not the last. When the buyer pushes on price, shaving the number feels productive. It feels like progress. It's neither.

Discounting should be your last option, not your default reflex.

Why the reflex kicks in

By the time the price conversation arrives, the salesperson usually hasn't built enough cost-of-inaction earlier in the deal. When the buyer flinches at the number, there's no foundation to stand on. The only thing left to negotiate is the number itself.

If discovery skipped past what staying put actually costs the business, in dollars and quarters and missed opportunity, the proposal lands as a number floating in space. The buyer's only frame is comparison. Of course they push back. You haven't given them anything to push against.

When the cost of inaction is real and quantified, the budget step lands differently. The buyer has their own reason to invest. The math does the work for you. You don't have to negotiate the value because you've already established it.

*From this point on we'll use the terms investment and budget interchangeably, as that verbiage is personal preference and/or industry specific.*

The principle

Here's how we frame it with the teams we work with:

"The ease or difficulty of the investment step is in direct proportion to the strength of the pain (or gain) conversation that came before it."

Four questions before you discount: 2 to ask yourself and 2 to ask your prospects

Ask yourself:

1. Did you do the upstream work to make this deal stand on its own?
2. If you discount, will you regret it next month when the deal still hasn't closed? Will you regret it even if it has?

Ask your prospects:

1. Is it really about price? Something like: “If price wasn’t the sticking point, would we be working together?”
2. Did you get a conditional commitment first? Before you give anything on price, confirm that doing so actually gets the deal done. Something like: “I can’t promise we can reduce the price, but let’s imagine we can…is the next step we sign the agreement and begin working together?”

The worst case isn't holding price and losing the deal. The worst case is discounting and losing it anyway. You leave money on the table and you go home empty-handed.

Where the real fix lives

The fix isn't a sharper talk track for handling price pushback. Those things help at the margins. The real fix lives upstream, in the conversation that quantifies the cost of staying where they are.

Strengthen what happens before the budget question, and the budget question takes care of itself.

And if/when you do decide a concession is the right call, the next question is what you're getting in return for the concession you're making? If you or your team would benefit from strengthening your qualifying process to prevent the need to default to discounting, perhaps we should connect.
